    The Sales KPIs Every Founder Should Track Before Hiring More Reps

    Hiring more reps rarely fixes a broken sales process. Track these KPIs first - they'll tell you what's actually wrong.

    Most founders reach for another hire when revenue stalls. Before doing that, track these KPIs for two to four weeks - they'll usually tell you whether the problem is headcount, or something upstream of it.

    Close Rate

    The percentage of qualified conversations that convert to a sale. A low close rate on genuinely qualified leads usually points to a discovery or offer-presentation problem, not a lead-volume problem.

    Show Rate

    The percentage of booked appointments that actually show up. A weak show rate is almost always a setter-side or scheduling-process problem - reminders, qualification quality, or the gap between booking and the call date.

    Cash Collected vs. Booked Revenue

    Booked revenue is what was verbally or contractually agreed. Cash collected is what's actually in the bank. Tracking only the first number hides collections problems, payment plan drop-off, and deals that quietly never fund.

    Sales Cycle Length

    How long it takes a qualified conversation to become a closed deal. If this is stretching out over time, it's often a sign of weakening qualification upstream, not a closer problem.

    Average Deal Size

    Tracked over time, not just in aggregate - a shrinking average deal size while volume stays flat is an early warning that offer positioning or lead quality is drifting.

    Pipeline Coverage

    How much active pipeline exists relative to your revenue target. Thin coverage means a rep hire won't help yet - there isn't enough in the pipeline for a new hire to work.

    The Real Question

    If close rate and show rate are healthy and pipeline coverage is strong, more volume through the same process usually does produce more revenue - that's when a hire makes sense. If any of the conversion metrics are weak, adding headcount just scales the same leak.
