    Appointment Setter vs Closer: Roles, KPIs, Compensation and When You Need Each

    Setters create qualified conversations. Closers convert them. Here's how the two roles differ, and how to know which one you actually need.

    An appointment setter's job is to create qualified sales conversations. A closer's job is to convert them into revenue. They're frequently confused or bundled into one hire, and that's usually where sales processes break down.

    What a Setter Does

    • Outbound prospecting and starting conversations
    • Qualification and appointment setting
    • Follow-up and re-engagement with prospects who went quiet
    • Pipeline management and coordination with the closer
    • Consistent prospecting activity against defined KPIs

    What a Closer Does

    • Runs the qualified call: discovery, presentation, objection handling
    • Owns the opportunity through close and follow-up
    • Maintains accurate pipeline data on active deals

    KPIs by Role

    Setters are measured on conversations generated, appointments booked, show rate, qualified appointment rate, and deals sourced. Closers are measured on close rate, average deal size, monthly closed revenue, and sales cycle length. Mixing these KPIs together - for example, judging a setter on closed revenue - usually produces bad hiring and coaching decisions.

    Compensation

    Setter compensation is typically a smaller base plus a per-appointment or per-show bonus, since their output (booked, qualified conversations) happens earlier in the funnel and is harder to tie directly to revenue. Closer compensation is almost always commission-heavy or fully commission-based, since their output is a closed dollar amount that's easy to attribute.

    When You Need Each

    If you already have enough inbound demand and conversations are qualified but not converting, you need a closer. If your calendar is empty and conversations aren't happening at all, you need a setter first. Most businesses scaling past a certain volume eventually need both, working as a pair - the setter feeding a consistent, qualified pipeline and the closer converting it.
